Handling Order Complaints on WhatsApp: Scripts for Staff

A good order complaint response on WhatsApp does four things in under three minutes: it acknowledges the problem, apologises for the specific thing that went wrong, offers a fix the customer can accept with one word, and confirms when the fix is done. Staff who follow that structure keep most complaining customers; staff who argue, delay or send a generic "sorry for the inconvenience" lose them, and the customer tells five friends.

Below are scripts your team can paste for the complaints every food business gets, a table of what to offer for each, and the rules on who can give what. Put them in a shared note on the staff phone.

The four-step structure every reply follows

Every complaint reply, whatever the issue, has the same shape. First, acknowledge within minutes, even if you do not yet know what happened: a customer who waits twenty minutes for any reply has already decided you do not care. Second, apologise for the actual problem by name, "the paneer tikka was missing", rather than "any inconvenience caused". Third, offer one clear fix and ask for a yes. Fourth, confirm when it is done and thank them for telling you.

Two habits make the structure work. Use the customer's name and the order number so they know you are looking at their order. And keep the exchange in writing on WhatsApp; if a customer calls shouting, listen, then confirm the fix on WhatsApp so there is a record for both sides.

Scripts for the seven most common complaints

Replace the parts in square brackets and keep the tone plain.

Wrong item delivered

Hi [name], I am really sorry, you ordered [item ordered] and received [item sent] in order [number]. That is our packing mistake. I can send the correct [item] now, it will reach you in about [X] minutes, or refund ₹[amount] to the same payment method. Which would you prefer?

Missing item

Hi [name], sorry about this, the [item] was missed from order [number]. I have checked with the kitchen and it was not packed. I can send it right away (about [X] minutes) or refund ₹[amount] now. Please tell me which you would like.

Late delivery

Hi [name], I am sorry your order [number] is running late. It left the kitchen at [time] and the rider is [X] minutes away. I understand this is past the time we promised. The food is packed hot; if it arrives cold or you no longer want it, message me and I will refund it in full.

Send this before the customer asks. A late order with a message is a delay; with silence it is a complaint.

Cold food or quality issue

Hi [name], thank you for telling me, and sorry the [item] was not up to the mark. Could you send a photo so I can show the kitchen? Meanwhile I am refunding ₹[amount] for that item to your [UPI/card]. You will see it in [X] working days.

Ask for the photo once; if they do not send one, refund anyway. The photo is for the kitchen.

Delivered to the wrong address or not delivered

Hi [name], sorry, I can see order [number] was marked delivered but you have not received it. I am calling the rider now and will update you within 10 minutes. If we cannot locate it, I will send a fresh order or refund in full, your choice.

Payment charged twice or payment taken but order not placed

Hi [name], sorry for the worry. I can see one payment of ₹[amount] confirmed against order [number]. If a second amount was debited, it is held by the bank and usually reverses in [X] working days automatically. Please send the transaction reference and I will check from our side and confirm by tomorrow.

Rude rider or staff behaviour

Hi [name], I am sorry you were spoken to that way. That is not acceptable and I am taking it up with [the rider/our team] today. Thank you for telling me directly. Your next order is on us up to ₹[amount]; just message this number when you order.

What to offer: refund, replacement or credit

Staff should not have to decide from scratch each time. Give them a default fix per complaint type and a limit above which they ask the owner.

ComplaintDefault fixWhen to escalate
Wrong or missing itemReplace if kitchen is open and rider available; otherwise refund the itemOrder value above the staff limit, or second complaint from the same customer this month
Late deliveryApologise with ETA; refund delivery charge if more than 20 minutes lateCustomer refuses the order on arrival
Cold food or qualityRefund the affected item; log the dish for the kitchenThree quality complaints on the same dish in a week
Not deliveredLocate within 10 minutes; else fresh order or full refundRider cannot be reached
Payment issueCheck the dashboard; share expected reversal timelineAny case where money was taken and no order exists
BehaviourApology plus credit on next orderAlways inform the owner the same day

Credits on the next order are cheaper than refunds and bring the customer back, but only if the credit is easy to use. "Message this number when you order and I will apply it" is easy; a code the customer has to remember is not. Your written refund policy should match this table; the post on refund policies for food orders has templates you can adapt.

Rules for staff that prevent small complaints becoming big ones

  • Reply within five minutes during service hours, even if the reply is "checking, back to you in 10 minutes".
  • Never argue about whether the complaint is true. If it is a pattern from one customer, the owner handles it later.
  • Staff can refund or replace up to a set amount, for example ₹300, without asking. Above that, they confirm with the manager and come back within 15 minutes.
  • Log every complaint against the order: the dish, the reason, the fix and the cost. A month of logs shows which dish, packaging or delivery slot causes most trouble.
  • Never ask the customer to delete a public review in exchange for a refund. Fix the problem, then ask if they would consider updating the review.

The log is the part most restaurants skip, and it is where the money is. If "cold food" complaints cluster on orders delivered more than 5 km away, your delivery zone is too large. If "missing item" complaints come from one shift, the packing checklist is the problem. The post on why customers stop ordering covers reading those patterns.

After the fix: the follow-up that earns the second order

A complaint handled well is one of the strongest reasons a customer comes back, because they now know what happens when something goes wrong. The next day, send one short message: "Hi [name], just checking the refund reached you and that everything was fine with the replacement. Thanks again for letting us know." No offer attached.

Then treat the customer as you would any first-timer at risk of not returning. The complete guide to restaurant customer retention explains the first-to-second order window; a customer who complained and was treated well is often an easier second order than one who had a merely fine first experience.

Handling complaints is simpler when the order, the payment and the chat are in one place. On Tezzu, every WhatsApp order sits in a live dashboard with the items, the payment status and the customer's number, staff roles decide who can act on an order, and order ratings come in after delivery so an unhappy customer surfaces to you first.

Frequently asked questions

How do you apologise to a customer for a wrong order?

Name the mistake, own it, and offer the fix in the same message: "You ordered X and received Y, that is our packing error, I can send X now or refund ₹Z, which do you prefer?" Avoid generic phrases like "sorry for the inconvenience" and avoid explaining how busy the kitchen was. The customer wants to know what happens next.

Should a restaurant refund or replace a wrong order?

Replace when the kitchen is open, a rider is available and the customer still wants the food; it costs you less than a refund and the customer eats what they wanted. Refund when the replacement would take more than about 30 minutes, when the customer has already eaten something else, or when the problem was quality rather than a mix-up.

How fast should staff reply to a complaint on WhatsApp?

Within five minutes during service hours, even if the first reply only says you are checking. Complaints age badly; a customer who waits half an hour moves from annoyed to angry and starts drafting the public review. Make one person responsible for the inbox each shift.

What should a restaurant do if a customer keeps complaining to get refunds?

Log every complaint with the order number and the fix given. If the same number raises a complaint on most orders, the owner handles the next one: ask for a photo, offer a replacement rather than a refund, and if it continues, politely say you are unable to serve them. Keep the written record so the decision rests on the log rather than memory.
